The 30-second version
Two new reps, the same 18% close rate. Hiring scaled the problem.
Three points of close rate on €20M of open deals. No new salaries.
Diagnose the deals you have first. Hire second, if you still need to.
Picture this. A CEO runs an industrial supplier outside Stuttgart. Q3 comes in 22% under quota. By Monday, two requisitions for new sales reps are signed.
Nobody has opened the CRM yet. Nobody has asked why the deals already in the pipeline aren’t closing. The board needs to hear “we’re adding capacity”, and hiring is the fastest way to say something instead of admitting nothing.
Eight months later:
Eight months after the hiring decision.
Same close rate. A payroll line growing faster than the pipeline it was meant to fix.
Irgendwie, more people became the answer before anyone asked what the question was.
01The reflex, and why it’s expensive
Hiring feels like action. It is visible, board-friendly, and requires no one to admit the system is broken.
Reassures a board“We added two reps.”
The truer diagnosis“We don’t actually know which deals are real.”
Headcount does not fix qualification. If your team cannot separate genuine buyer intent from polite engagement, adding reps does not solve that. It scales it.
Five people misjudging deals becomes seven people misjudging deals, faster.

RepVue Cloud Sales Index, Q4 2024More hires don’t move that number. A higher qualification standard does.
02What it actually costs
A B2B sales rep in Germany costs €110,000–€130,000 a year in true total cost: salary, variable pay, employer social contributions, tools, travel and management time.
And a new hire cannot prove anything faster than your sales cycle. If your deals take nine to twelve months to close, you will not know what that hire can really do for at least a year. That is a year of full cost against partial output, inside the same qualification standard the rest of the team is drowning in.
Option A
Hire two reps
- €220,000–€260,000 a year in new cost
- A full sales cycle or more before you know what they can do
- Same qualification standard, now applied by seven people
Option B
Fix qualification first
- €0 in new salaries
- The team that already knows your market
- Every point of close rate counts on deals you already have
Example: €20M of open opportunities a year
When standards are rebuilt around buyer evidence instead of seller hope, close rates on the deals you already have can go up. From the team you already pay, in the time it takes a new hire to finish onboarding paperwork.
03Why this is harder for a Mittelstand CEO than for anyone else
The second reason hiring wins has nothing to do with money. “We added capacity” costs you nothing personally. “Our qualification standard has been broken for two years” means telling a VP Sales you have trusted for a decade that the system he runs does not work.
The first conversationprotects a relationship.
The secondprotects the company.
Most Mittelstand CEOs choose the first. Not from weakness, but because German business culture is built on the kind of loyalty that makes the second conversation feel like a betrayal.
It is not. He built the system he was taught, and nobody has shown him a better one yet.
This is not his failure.
It is the standard’s.
04The sequence that actually works
- 1Diagnose before you hire.
Check the health of the deals you already have before you add a single rep.
- 2Separate intent from theater.
Find out which deals in your forecast have real buyer intent and which are theater.
- 3Rebuild the standard.
Rebuild the qualification standard with the team that already knows your market.
- 4Then decide.
Only then will you know whether you have a capacity problem or a quality problem dressed up as one.
- 5Hire, if you still need to.
And give every new hire at least one full sales cycle before you judge what they can do.
Before you sign the next requisition
Ask yourself three questions:
- Which deals in our forecast show real buyer intent, and which only show engagement?
- What is our close rate on the deals we already have, and has it moved in the last four quarters?
- Would two more reps change that number, or copy it?
If you can’t answer the first two, you are not ready to answer the third.
Irgendwie.
Irgendwie is not why revenue keeps missing. It is what you call the truth, right up until the day you decide to say it out loud.
No obligation. Just an honest assessment.
